Two hardware teams receive the same BOM. Team A sends the Gerber files to a board house, orders components through three distributors, books SMT at one contract manufacturer, and arranges DIP at another. Team B sends the same package to a single supplier and waits for assembled, tested boards. Six weeks later, Team A is still mediating a solderability dispute between their component vendor and their SMT line. Team B has already built and shipped the first production batch.
That difference is the actual cost of not using a turnkey PCBA service. The label sounds like a convenience feature. In practice, it is a risk-management decision that determines whether a project hits its delivery window or burns budget on coordination overhead.
What Fragmented Procurement Actually Costs
Splitting PCB fabrication, component sourcing, SMT assembly, DIP plug-in welding, testing, and box-build across different vendors means each handoff becomes a failure point. The board house does not know which surface treatment the SMT line prefers. The component distributor cannot verify whether the moisture-sensitivity level of the parts matches the soldering profile. Request the test programme structure and the inspection standards applied at each stage.
A supplier who owns the full chain can answer those questions with process specifications, not marketing language. A supplier who answers with adjectives is telling you something about what they do not control.
